Built-to-order (BTO) is a production approach in which products are manufactured or configured only after a customer places an order, rather than produced in advance for stock. BTO emphasizes customization and demand-driven manufacturing, allowing clients to select features, specifications, or finishes, which reduces inventory and the risk of unsold stock.

Common in sectors such as automotive, consumer electronics, furniture, and industrial equipment, built-to-order typically relies on modular design, flexible manufacturing, and integrated supply chains. Lead times are generally longer than for mass-produced goods, reflecting the time needed to configure components, source materials, and finalize assembly to customer specifications.

Related concepts include make-to-order (MTO), assemble-to-order (ATO), and configure-to-order (CTO). MTO normally begins production after order with minimal standard components; ATO uses standard subassemblies that are assembled once an order is received; CTO involves selecting configurable options from a base configuration. BTO often sits alongside these strategies in a continuum of responsiveness and customization.

Advantages of built-to-order include reduced finished-goods inventory, lower obsolescence risk, improved cash flow, and greater customization. Disadvantages can include longer lead times, higher manufacturing costs due to specializations, capacity planning complexity, and a heavier dependence on supplier reliability and accurate demand forecasting.

Implementation considerations include IT systems for configurability, scalable manufacturing capabilities, supplier collaboration, and clear communication with customers about delivery windows.
